A leader’s hardest problems are rarely the people or events themselves. They are the meanings we give them.

“He isn’t a team player.”
“Her silence means she disagrees with my plan.”

I gave his behavior that meaning. I gave her silence that meaning. Then I acted on my interpretation and called my response reality.

This is why human-centered leadership can’t begin with better behavior alone. We can introduce empathy, psychological safety, and collaboration while continuing to see people through a lifetime of accumulated judgments.

The practices change. The perception beneath them survives.

We have decades of evidence that changing behavior alone isn’t enough. The same conversations about engagement, trust, psychological safety, and human-centered leadership keep circling because we keep trying to change what leaders do without examining the way of seeing from which their actions arise.

Now AI magnifies this distortion at machine speed.

The meanings we assign become labels, prompts, metrics, and rules. Once a system is trained on an interpretation, the interpreter no longer needs to be present. One unexamined meaning can shape thousands of decisions—and return to us as data confirming “the way things are.”

Leaders assign meaning.
AI scales it as reality.

Before asking AI what should be done, ask:

What meaning have I already assigned?
What might become visible if I held it more lightly?

The practice is simple: separate what happened from what you decided it means. Then say, “I gave this its meaning.”

Practice with a cup, a chair, an inbox. Let your eyes rest on whatever is in front of you—without choosing what seems important. One minute, twice a day, with ordinary things prepares you for the high-stakes moment when interpretation becomes invisible.

When the past no longer tells us what this moment means, something new can be seen.
